The Commodity Trap: Are You Solving a Problem or Renting Time?

Work becomes fragile at two extremes.

At one extreme, the work can be followed from a checklist without much judgment. That can make the role easier to transfer, automate, or price as a commodity.

At the other, the method exists only in one person’s head. The person may be difficult to replace, but the team cannot learn, share responsibility, or continue safely without them.

The useful middle combines interpretation with documentation:

  1. Identify the tasks that are genuinely repeatable.
  2. Document them so others can perform and improve them.
  3. Notice where context, negotiation, design, or judgment changes the answer.
  4. Develop those capabilities without pretending that technology cannot affect them.

Rarity can create value. So can making valuable knowledge usable by someone else.
