The credit he gave away

We shipped something structural this week. A change to how people enter the organization. Eleven people came in under it on day one.

I thanked the business leader who carried it.

He redirected the whole thing. Passed every bit of it to someone in our people team who had actually run it, start to finish.

He did not split the credit. He did not soften it with a we. He moved it entirely to a name I might otherwise not have connected to the work.

That took him four seconds. I have been thinking about it since.

Credit is the cheapest currency a leader holds. It costs nothing to issue. It compounds in whoever receives it. And it is hoarded more aggressively than money, because most of us are not aware we are hoarding it.

The default reflex is quiet absorption. You do not claim anything falsely. You simply stand still while the room assumes.

The inversion is rare enough that when you see it, you should mark it.

Give away more credit than you take. Absorb more blame than you earned. Both directions matter, and most people who manage the second still fail the first.

There is a practical reason beyond character.

An organization where leaders absorb credit becomes unreadable. From the top, the same three names appear on everything. You lose sight of who can actually cause an outcome. You promote proximity and call it merit.

Deflection is what makes an organization legible. Every time someone pushes credit downward, the real map gets a little clearer.

So the four seconds told me more than the initiative did.

The initiative will be judged in a year. Numbers, retention, whether the people who joined under it are building or waiting.

The reflex was visible immediately, and it was not performed. There was no audience for it, and the redirect was faster than calculation.

You cannot mandate that behavior into existence. No policy can manufacture the reflex. It travels by demonstration, through people who do it when there is nothing to gain, in front of the few who notice.
